Multitasking is one of the most persistent myths in modern working life. The belief that simultaneous engagement across multiple tasks produces more output than sequential focus on single tasks is not supported by the evidence — and the practical cost of organising work around this belief is measurable, in quality, efficiency, and sustained cognitive capacity.
Understanding what multitasking actually is, and what it costs, is the first step toward a working approach that produces genuinely better results.
What Multitasking Actually Is
True simultaneous cognitive multitasking — the execution of two demanding cognitive tasks at the same time — is not possible for the human brain. What is called multitasking is, more precisely, rapid task-switching: shifting attention between tasks in quick succession, with the appearance but not the reality of simultaneous engagement.
This distinction is not semantic. The cost of rapid task-switching is substantially different from the cost of sustained focus on a single task. Each switch incurs a cognitive transition cost — the time and mental energy required to disengage from one context and re-engage with another. Research consistently places this recovery time at between fifteen and twenty-three minutes for cognitively demanding tasks, meaning that a working session characterised by frequent task-switching is largely composed of recovery time rather than actual productive engagement.
The Specific Costs
Reduced quality of output
Cognitive tasks performed under conditions of divided attention produce lower quality output than the same tasks performed under conditions of focused, singular engagement. This is particularly significant for tasks that require creative thinking, complex reasoning, or careful judgement — the exact categories of work that most differentiate high performers.
The quality reduction is not always visible in the moment. It manifests in decisions that were not thought through fully, writing that required more revision than it would have under focused conditions, and analysis that missed dimensions that sustained concentration would have caught.
Increased error rate
Error rates in cognitively demanding work increase under conditions of divided attention. This is well-documented in medical, aviation, and engineering contexts, where the consequences of error are dramatic enough to have generated substantial research. In knowledge work, the errors are less immediately visible but equally real: the wrong figure in a report, the misread email, the decision made on incomplete information because the full information was not fully absorbed before attention moved on.
Accelerated cognitive fatigue
Task-switching is cognitively expensive. A day of frequent context-switching produces significantly greater mental fatigue than a day of comparable duration organised around focused, sequential blocks. The fatigue generated by switching accumulates across the day, reducing the quality of decisions and the depth of thinking available in the afternoon and evening.
What to Do Instead
Serialise rather than parallelise
The alternative to multitasking is not doing less. It is serialising: completing one task to a defined stopping point before moving to the next, rather than holding multiple tasks in simultaneous partial completion. A day of three completed tasks produces better results than a day of eight tasks each at fifty percent.
Batch similar work
Grouping similar tasks into dedicated blocks — email at defined times, calls in a morning block, writing sessions in the afternoon — reduces the switching cost that occurs when transitioning between different types of cognitive work. The brain settles into a mode appropriate to the task type. Repeatedly switching modes throughout the day prevents this settling and sustains a higher overhead of cognitive transition.
Design for uninterrupted focus
The environmental and structural conditions that support serial focus — notifications disabled, devices managed, time blocks protected — are the same conditions that make multitasking physically difficult. Designing these conditions is not an extreme measure. It is a rational response to the documented cost of the alternative.
The person who works on one thing at a time, in protected focus conditions, and completes it before moving to the next will produce more, at higher quality, with less cognitive fatigue, than the person managing many things simultaneously. This is not a preference. It is a structural reality about how human cognition works.
